A loyalty programme for a cafe: what works and what doesn't

The short answer

For a café, the stamp model wins: one stamp per visit, a reward after 5–8 stamps. Points are overkill here — coffee receipts are similar in size, so a stamp is the most accurate and most understandable unit. The reward should be something you make yourself: a coffee, a pastry, a dessert — never a branded mug.

Why it works better for cafés than for most

Buying coffee is a habit, and habits form through repetition. When a customer can see that two stamps stand between them and a free cup, they choose your café over the one that is merely on the way. This is the one case where a loyalty programme changes a decision in real time — at the door.

The second reason is frequency. Someone may visit two or three times a week, so the reward arrives within a fortnight and the programme never has time to go stale.

How many stamps

Count from the real visit frequency, not from your margin:

What to give

Works: a free coffee, a second drink, a dessert, an extra espresso shot, a breakfast set. Doesn't: 5% off (invisible), a branded mug (expensive for you, unwanted by them), a gift card for another business (leads them away from you).

The economics are on your side: a free coffee usually costs 15–25% of its price, and buys you five to eight visits.

Three seconds at the till

Programmes fail not on technology but because the barista never offers one during the morning rush. Give the team a single line:

"We collect stamps on the phone — scan the QR and this coffee already counts."

And one rule: offer it to everyone who pays, not only to the people who look like regulars.

What not to do

  • Don't demand registration before the first stamp. Every extra field at the till is a lost customer.
  • Don't build a separate app for your café. Nobody downloads an app for one coffee shop. The card belongs where they already keep their other cards.
  • Don't restrict the reward to weekdays before noon. Conditions the customer cannot remember destroy the whole effect.

How to measure it

Four numbers are enough for the first month: how many customers started, how many earned a second stamp, how many reached the reward, and how many returned after claiming it. A drop at the second stamp points at the conversation at the till. A drop at the reward means the threshold is too far away.
